Client onboarding that doesn't rely on someone's memory

THE STARTING POINT

Define the event that starts onboarding, the information delivery needs, and the person responsible for each handoff. Separate tasks you can automate from decisions that need review. Onboarding is complete when the next team can begin the agreed work, not merely when a checklist has been sent.

Choose a reliable starting event

Decide whether onboarding begins after acceptance, a payment condition, a signed agreement, or another verified event in your process. A salesperson moving a card may not establish that all conditions are met. Capture the accepted scope and responsible client contact at the start so the delivery team does not rebuild the context from scattered messages.

Assign each request and exception

List the information, access, documents, and internal setup needed for the first delivery milestone. Give each item an owner and a clear done condition. Decide what happens when the client cannot supply something or a requested item is not applicable. Reminders should point to the missing item and stop when it is received or consciously waived.

Have delivery accept the handoff

Give the receiving team a short review step before treating onboarding as complete. They should confirm the scope, contacts, dependencies, and next action are usable. Return specific missing information to an owner rather than sending the whole project back. Review recurring gaps and fix the upstream sales or intake step that creates them.

Acceptance starts onboarding, but delivery cannot begin until a data owner and access method are agreed. The workflow makes the dependency visible instead of marking the project ready because a welcome email was sent.
